What does this hire really come down to?

Who approves the adjustment to connect sales performance and the general ledger? You need someone who converts messy pipeline data into clear margin impacts. They must protect your unit economics during contract negotiations.

The day-to-day work involves building driver-based models that expose exactly where sales volume creates cost. They will audit commission structures and provide guardrails for pricing strategies. They must translate these finance findings for sales leaders who do not care about accounting rules.

Ask them how they handle an underperforming product line. Ask them to explain a time they rejected a high-revenue deal because of poor margins. Ask how they reconcile a rolling forecast against actual sales bookings when the CRM data conflicts with the accounting system.

You need a concrete evidence conversation to determine if a candidate can handle the friction of a commercial finance role. Ask them to bring a model they built for a past employer that connects sales activity to specific margin outcomes. Review this model together for logic flow, error handling, and manual overrides. Press them on why they selected specific drivers for their model. If they mention revenue, pivot the conversation to volume and unit cost. Ask them to explain a moment when they had to push back on a sales leader regarding a discount request. Watch for how they quantify the trade-off. Do they speak in terms of cash flow, customer lifetime value, or immediate margin degradation? A candidate who relies on general finance jargon fails here. You need someone who can translate complex cost structures into actionable advice for a non-finance audience. Probe their technical depth regarding CRM data hygiene. Ask them to describe a specific time they identified a gap between CRM bookings data and general ledger outputs. How did they reconcile the conflict? Did they rely on manual reconciliation or fix the underlying data mapping? Look for evidence of system-level improvements. A strong candidate will explain their methodology for maintaining data integrity without manual intervention. Request a summary of their process for setting up a quarterly incentive plan. How do they verify that the accrual model accurately captures the payout impact of high-performing sales zones? Check if they have ever audited commission payouts against actual realized margin. If they cannot describe a process for catching overpayments before they hit the ledger, they lack the rigor required for this role. Finally, ask them how they manage stakeholder requests for ad-hoc analysis during the month-end close. A capable manager sets boundaries on their time to prioritize high-impact margin analysis over routine reporting requests.

  • 01CheckCan they build a driver-based model in Excel from scratch without broken links?
  • 02CheckHave they successfully implemented or managed an EPM tool like Anaplan or Adaptive?
  • 03CheckDo they understand the difference between gross margin and contribution margin in a sales context?
  • 04CheckCan they explain the specific mechanics of sales commission accruals?
  • 05CheckDo they have experience owning board-level reporting for revenue and sales efficiency?
  • 06CheckHave they worked directly with sales leadership to adjust territory quotas based on budget constraints?

Where do we find them?

We source candidates from mid-to-large scale business-to-business firms. We look for individuals currently in sales operations or commercial finance roles who want to manage P&L drivers rather than just record history. We target those hitting a wall in their current firm regarding deal-approval authority.

A strong candidate moves when their current firm becomes too rigid to allow for rapid pricing experiments. They also move when they have outgrown their current modeling toolset and need exposure to advanced systems like Pigment or OneStream. We prioritize those who seek a seat at the table during quarterly business reviews.

  • 01MistakeHiring someone who treats finance as an administrative task rather than a commercial tool.
  • 02MistakeIgnoring candidates who lack specific experience partnering with sales teams on quota setting.
  • 03MistakeOvervaluing generic accounting credentials while overlooking technical proficiency in EPM software.

03

The search in three steps

We follow these three steps for every search.

  • 01First, we map the market for candidates with direct experience in sales commission modeling and driver-based forecasting.
  • 02Second, we review their record of justifying pricing changes using quantitative data rather than subjective claims.
  • 03Third, we confirm their availability and interest before arranging your initial interviews.

How your Commercial / Sales Finance Manager search runs

How does The Six-Step Search work?

One sequence, from a well-defined seat to a shortlist you can judge.

  1. Search Calibration

We start with a call about the seat, the books, the owners and the people the hire will work with. We learn what the role must fix in the first year and what would make a candidate wrong even if the resume looks right.

You get: A written search brief: scope, must-haves, deal-breakers and the pay range, agreed with you.

  2. Market Mapping

We map the companies and institutions where the right people already work: similar size, similar ownership, similar complexity, in your market and in others.

You get: The target list of companies and institutions we will search, reviewed with you before outreach.

  3. Professional Contact Intelligence

We find direct ways to reach the people on the map. Most are employed and not reading job boards, so reaching them takes real research.

You get: Direct routes to people who are not on job boards, researched for your search.

  4. Persistent Personalized Outreach

We call and write to people individually and follow up. Interest varies, so we discuss the actual opportunity rather than promising a particular response.

You get: One-to-one conversations about your actual role, followed up, never a mass email blast.

  5. Live Candidate Qualification

We speak with every candidate before you do. We check scope, systems, reporting lines, compensation expectations, location and why they would move.

You get: Only candidates we have spoken with, checked on scope, systems, pay, location and motive.

  6. Candidate Intelligence and Process Support

You receive a short written brief on each finalist covering what they have done, where they are thin and what they want. Then we help with interviews, references and the offer.

You get: A short written brief on each finalist, plus help with interviews, references, counteroffer risk and the offer.
